12 mistakes companies make when asking managers to lead AI

Most companies expect managers to lead AI adoption without setting them up to do it successfully. Here are 12 common mistakes (and what to do instead).

AI is quickly becoming a company-wide priority. In most organizations, however, there’s a hidden assumption sabotaging their adoption efforts: “Managers will figure it out.”

They won’t. And they shouldn’t have to.

Managers are the ones expected to translate strategy into daily behavior. If they’re unclear, unsupported or overloaded, AI adoption stalls. Or, even worse, it becomes chaotic and risky.

Here are the most common mistakes companies make and how to avoid them.

1. Treating AI as a tech rollout instead of a culture change

Most companies focus on tools. The real challenge is changing how work gets done and how people manage their teams.

Avoid the trap:

  • Define which decisions and tasks should change
  • Redesign workflows—not just tool access
  • Set clear expectations for managers
  • Measure behavior change, not licenses

2. Expecting managers to “figure it out”

“Use AI more” is not a strategy. Managers need operational clarity.

Give managers:

  • Clear use cases by function
  • Approved tools
  • Prompt patterns and examples
  • 1:1 playbooks for AI-centric managers
  • Escalation rules
  • Legal and risk boundaries
  • Success metrics

3. Training employees, not managers

Most companies train ICs on tools, then skip training managers on how to manage AI-enabled work.

Train managers to:

  • Review AI-assisted output
  • Decide what requires human judgment
  • Coach responsible use
  • Spot low-quality automation
  • Manage productivity without rewarding reckless speed

4. Making adoption optional, but expecting results

If AI is “strategic,” it can’t be optional.

Avoid the trap:

  • Define where AI is expected vs. optional vs. prohibited
  • Build it into operating rhythms
  • Require managers to report workflow changes
  • Tie adoption to business outcomes

5. Overloading managers

Managers are already stretched thin. AI becomes “one more thing.”

Keep it simple:

  • Remove low-value work as AI is introduced
  • Focus on 2–3 high-impact changes
  • Provide implementation support
  • Treat manager bandwidth as a real constraint

6. Encouraging experimentation without guardrails

Speed without governance creates risk.

Create clear guardrails:

  • What data can be used
  • Approved use cases
  • What requires human review
  • What must never be automated
  • How issues are reported

Good governance enables adoption—it doesn’t slow it down.

7. Assuming resistance is the problem

Manager hesitation is often rational.

Ask:

  • What risks concern you?
  • What would actually improve your work?
  • Where would AI create rework?
  • What is getting in the way of starting?
  • What would build confidence?

Resistance is often design feedback.

8. Focusing on tools instead of role redesign

“Use AI more” is vague and ineffective.

Redefine the manager role:

  • Less information chasing
  • More judgment and exception handling
  • More coaching on higher-value work
  • More process improvement
  • More validation of AI outputs
  • Reframe it: managers are now responsible for a team that includes AI outputs, not just people.

9. Using weak success metrics

Logins ≠ impact.

Measure:

  • Cycle time reduction
  • Quality improvement
  • Error rates
  • Customer outcomes
  • Revenue growth
  • Capacity created
  • Time saved
  • Manager confidence
  • Headcount you didn’t need to add

10. Letting every manager set their own standards

Inconsistency creates confusion and unfairness.

Avoid it:

  • Set company-wide minimum standards
  • Share common workflows
  • Create a manager community of practice
  • Publish repeatable patterns

11. Ignoring trust and psychological safety

If employees don’t trust the intent, adoption will fail.

Managers should clearly communicate:

  • Why AI is being introduced
  • What it will and won’t be used for
  • Where humans remain accountable
  • What happens when something goes wrong… and that it's okay
  • How performance will be evaluated

12. Starting too big

“AI transformation” is too abstract to act on.

Start small with real workflows:

  • Drafting communications
  • Meeting summaries
  • First-pass analysis
  • Knowledge retrieval
  • Customer response drafting
  • Documentation cleanup

Then scale what works.

A simple way to get this right

Walk managers through this sequence:

  1. Pick 3 workflows that matter
  2. Define safe usage rules
  3. Train managers first
  4. Run pilots with clear metrics
  5. Share what worked and what didn’t
  6. Standardize what works
  7. Update expectations and incentives

What this comes down to

AI adoption stalls when managers are handed a new responsibility without the clarity, support or structure to act on it. Technology isn't the problem.

Give managers what they need to do the job: clear priorities, defined decision rights, real examples and the time to put it into practice. Hold them accountable. Then get out of the way.

When that foundation is in place, AI stops being a company initiative managers have to explain to their teams and starts being how work really gets done.
